Turning more free trials into paying customers
FLEET MANAGEMENT SAAS

Turning more free trials into paying customers.

A fleet management SaaS company had plenty of trial sign-ups, but many new users logged in once and never came back. The product team knew that people who used live vehicle tracking in their first few days usually stayed. The onboarding just didn’t lead them there. Over four months we simplified the first week, rewrote the onboarding emails and added an optional setup call.

THE RESULTS

+22%

trial-to-paid conversion

+37%

users reaching live tracking in week one

+29%

second login rate

18%

first-week trial abandonment

The challenge.

Sign-ups were healthy.

Marketing was doing its job. Plenty of people started a free trial straight from the website.

Many users vanished after day one.

They created an account, logged in once and didn't come back.

Lots of clicking, little value.

Others browsed dashboards and settings but never reached the part of the platform that shows what it can do.

The key moment was being missed.

Users who connected vehicles and saw live tracking early usually stayed. The onboarding barely pointed them there.

How we approached it.

We mapped the first seven days of a trial, from sign-up and first login to emails, return visits and conversion. Then we compared the users who became customers with the ones who dropped out.

One goal for the first days

The old onboarding showed reports, route history, alerts, geofencing and more, all at once. We cut the first days back to one goal: connect your vehicles and see them live. Everything else could wait until later in the trial.

Emails based on what users do

Each email used to introduce a different feature. We rewrote them around the next step, from adding a first vehicle on day 1 to setting up alerts on day 4. Users who had already connected vehicles skipped ahead, and those who were stuck got more practical help.

A setup call on day two

Some users, often with larger fleets, got stuck during setup. On day two we offered them a short call to connect vehicles, configure the account and answer questions. It was practical help with no sales pitch attached.

What we focused on.

Alongside the bigger changes, we looked at the language used during the trial and at what the team was measuring.

Plainer language

"Explore our real-time GPS tracking functionality" became "See where every vehicle is right now".

One action per email

Every email got a single main button instead of several links competing for attention.

Activation metrics

Besides sign-ups, we tracked first vehicle connected, second login, live tracking used and three active days in week one.

Where people drop out

With those numbers in place, the team could see where users stalled and which changes made a difference.

The outcome.

Conversion

+22% trial-to-paid

Sign-up numbers stayed roughly the same. More of the existing trial users made it through the first steps.

Activation

37% more users saw live tracking

More people reached the feature that makes the product useful, within their first week.

Product

Same product, easier start

The software itself didn't change. New users got to the useful part sooner, and more of them kept coming back.

More use cases.

Different industries, same idea. The right marketing, not more marketing.

A free trial only works if people see why the product matters before it ends. Here, that meant helping users reach the right feature sooner instead of showing them more. Tell us where you want to be and one of us will get back to you personally.
